On a Mixed Line, Breadth of Coverage Beats Unit Price
Four spare-part batches, six machine categories, one shipment—for a Turkish PCB assembler. The real saving wasn't in the unit rate; it was in the number of vendors a mixed insertion line had to manage.

One batch, six machine types, one shipment—that is the whole strategy
A Turkish PCB assembler runs a mixed through-hole insertion line: an AI insertion machine alongside a horizontal inserter already on the floor. Four spare-part batches ran between Nov 2025 and May 2026.
The 6 Feb 2026 batch alone covered vertical and horizontal inserter spares, placement machine parts, wave soldering parts, forming machine parts, and nozzle gripper pads. Six machine categories, one shipment, one set of paperwork.
You optimised the unit rate and inherited six vendors
Spare-part buying on a mixed line is a range problem, and it almost never gets treated as one. Each category gets sourced where it is cheapest—a sensible rule applied to the wrong variable.
The result is four or five vendors for one maintenance function. Each has its own minimum order, its own lead time, its own freight arrangement, and its own invoicing. Nobody in purchasing set out to create that. It accumulated, one sensible decision at a time.
The cost is not the unit rate—the unit rates are probably fine. The cost is coordination: five people chasing five shipments to arrive before the same planned maintenance window. And the cost that shows up during a breakdown, when the failed part belongs to whichever vendor nobody has spoken to in eight months.
There is a second cost specific to insertion lines. Wear parts on vertical inserters, horizontal inserters, placement machines, wave soldering, and forming equipment all fail on different cycles. If they are sourced from different places, there is no single view of what is actually in the storeroom—and the storeroom is where uptime lives.
Range over rate
Four rules for mixed-line spare parts.
1. Optimise for coverage, not for unit price. A supplier who can source five of your six categories removes four vendor relationships. Price the coordination you are eliminating before you compare rates.
2. Run rolling batches, not discrete orders. A batch that can absorb additions before it ships turns five small orders into one shipment. On 28 Jan 2026, feeder sliders and solenoid valves were added to an open batch—that is the mechanism working.
3. Keep the batch open until dispatch. The closer to the shipping date you can accept additions, the more consolidation you capture.
4. Put two people on the account. Not for capacity—for continuity. Two people means cover does not depend on one inbox surviving a holiday, a resignation, or a laptop failure.
How the programme ran
We ran this as a rolling spares programme rather than as discrete orders. The first batch was quoted in Dec 2025, stocked and shipped in Jan 2026, and extended the same month with feeder sliders and solenoid valves. The second, third, and fourth batches followed the same pattern through to 13 May 2026.
Each batch consolidated parts for several machine types into one shipment. Coverage extends beyond the inserters into the placement and wave soldering machines, which is what makes the consolidation worth doing—a programme covering only the inserters would leave the other four categories to be managed separately.

Evidence: delivery record from our project system. Dates and category counts are real; no pricing and no customer identity.
The vendor count
Count the vendors you use for spare parts across all machine types on one line. Now count the maintenance windows those parts have to arrive before. If the first number is larger than the second, coordination is your bottleneck, not sourcing.
